Mark Zuckerberg’s $80 Billion Metaverse: Why Scale Couldn’t Save a Product Nobody Needed

Scale is a competitive advantage for many things. It is not a substitute for product-market fit. Meta is shutting down Horizon Worlds on VR — removed from the Quest store in March, terminated on all VR devices by June 15 — after close to $80 billion in losses. Mark Zuckerberg brought the full scale of one of the world’s largest technology companies to bear on the metaverse. Scale could not save a product that consumers did not need.

The scale was genuine and impressive. Meta’s engineering resources, marketing reach, distribution capabilities, and financial capacity are among the largest in the technology industry. The company could build sophisticated technology at speed, market it to billions of people, price headsets to maximize accessibility, and sustain investment through years of disappointing results that would have ended a smaller company’s experiment. The scale was applied fully and consistently to the metaverse.

The product-market fit was not there. Horizon Worlds offered an experience that VR enthusiasts found valuable and mainstream consumers found unnecessary. The platform’s few hundred thousand monthly users represented the natural audience for a platform built around this experience — not a failure of scale, but a ceiling imposed by the mismatch between what the product offered and what mainstream consumers wanted.

Reality Labs registered close to $80 billion in losses applying Meta’s full scale to a product without mainstream product-market fit. The result confirmed what the literature of product development has established repeatedly: scale without fit produces larger losses, not larger markets. Layoffs of more than 1,000 Reality Labs employees in early 2025 and the AI pivot marked Meta’s acknowledgment of the lesson.

AI, at this moment, appears to have better product-market fit than the metaverse did. The demand for AI tools is demonstrable and growing. The question for Meta’s AI era is whether it can combine its genuine scale advantage with AI products that maintain fit as the technology and the market evolve. Scale and fit together produce great technology companies. The metaverse demonstrated what happens when scale operates without fit.
